Instrumenting Three Companies That Had No Data
$228K out of the annual cost base. It started with measurement, not cuts.
- 0Annual cost removed
- 0Companies run concurrently
The problem
Three companies in right-of-way, vegetation management and construction, operating largely on memory. No KPI framework, no telematics, no standardized timekeeping, no daily field reporting — and therefore no way to tell a profitable crew from an unprofitable one except at year end.
Why it mattered
You cannot cut cost you cannot see. Any reduction made without measurement is a guess, and guesses in an asset-heavy business tend to remove the wrong things and damage the operation.
The old process
- Performance assessed by impression and recollection
- No fleet or asset utilization data
- Timekeeping inconsistent across crews
- Field documentation quality varying by whoever wrote it
- Capital decisions made without a model
The idea
Instrument first. The operation did not need another meeting; it needed measurement. Once you can see it, the expensive decisions get obvious and stop being arguments.
The system
As senior-most operator and de facto CFO with full licensing authority: a KPI framework, telematics rollout, standardized timekeeping and daily field reporting installed where no measurement existed — plus multi-year financial models and capital acquisition plans used for loan readiness, and LLM API calls introduced into the field documentation workflow to rewrite work orders and completion reports.
How it works
- KPI framework defined and reported against consistently
- Telematics deployed across the fleet for real utilization data
- Timekeeping standardized across crews
- Daily field reporting established as routine, not exception
- LLM API integrated into field documentation to rewrite work orders and completion reports, standardizing quality across crews
- Multi-year financial models and capital plans built for loan readiness
Before and after
BEFORE
Run on memory
- No KPIs
- No telematics
- Inconsistent timekeeping
- Ad hoc field reporting
- Capital decisions by instinct
AFTER
Run on instruments
- Defined KPI framework
- Fleet telematics
- Standardized timekeeping
- Daily field reporting
- Modeled capital plans
Design decisions
- Measurement before reduction
- The $228K came out after instrumentation, not before. Asset restructuring, fleet consolidation and capital planning were decisions the data made obvious.
- AI on the documentation, not the decisions
- Rewriting work orders and completion reports is exactly the messy-in, structured-out task a model is good at. Nothing operational or financial was handed to it.
- Fix the workforce too
- Talent upgraded, operators trained, labor reliability stabilized. Instrumentation shows you the people problem as clearly as the fleet problem.
Controls
- Standardized timekeeping across all crews
- Daily field reporting with defined KPIs
- Telematics-verified fleet utilization
- Capital planning documented and modeled
Testing
Measured against the pre-instrumentation cost base. The reduction is a comparison, not an estimate.
Result
$228K removed from the annual cost base through asset restructuring, fleet consolidation and capital planning — with the workforce structure rebuilt and municipal and utility client relationships strengthened alongside it.
Impact
- $228K in annual cost removed
- KPI framework, telematics, standardized timekeeping and daily field reporting installed where none existed
- Multi-year financial models and capital acquisition plans used for loan readiness
- Field documentation quality standardized across crews via LLM integration
- Workforce structure rebuilt — talent upgraded, operators trained, labor reliability stabilized
What I took from it
Concurrent with a full-time hospital finance role, which is the part that says the most about how the work actually gets done. Also: an operator who can build the measurement system does not have to wait for anyone to authorize buying one.
What I would build next
Not mine to continue — the engagement concluded. The instrumentation stayed.
